The Handoff Trap: Where Projects Fail First  

In my experience managing builds, a major reason projects fail is the messy handoff between sales closing the deal and production writing the first line of code, not just bad code. When developers start building without clear boundaries and defined scope, budgets blow out, and work misaligns with client expectations. Here is the onboarding framework I use to prevent that on day one.

What is the Project Onboarding Stage?

The Project Onboarding stage is the critical bridge where the delivery team takes ownership of the project. This enables focused discovery and requirement setting based on an aligned scope.

The Deliverable: The single most important output of this stage is the Project Brief. Acting as a project charter, this defines project essentials, context, scope, baselines, and communication channels. This document also flags risks early on and other pre-discovery action items.

It consolidates seven essential areas into one clear reference:

  • Project Essentials: Foundational details including milestones, core stakeholders, budget, and contract model (Fixed-Price vs. T&M).
  • Business Context & Success Criteria: Why the client is building this and the concrete metrics that define a successful launch.
  • Scope Summary: Explicitly defining what we are NOT building to protect sprint velocity. 
  • Technical & Asset Baseline: Verifying repo access, credentials, and API limits before kickoff, not mid-sprint.
  • Governance & Communication: Identifying the single client stakeholder with true sign-off authority so decisions don’t get stuck in committee. 
  • Risks & Red Flags: Potential friction points flagged during sales regarding tight deadlines, third-party blockers, or stakeholder dynamics.
  • Pre-Discovery Action Items: Key questions and missing assets that must be addressed immediately during the client kickoff.

Once the Project Brief is signed off, it triggers the Project Kickoff and begins the discovery and specification phase.
